There is a version of AI adoption that looks great on a vendor slide deck and falls apart the moment someone at your firm actually uses it. The legal industry has seen this pattern before: big promise, rushed rollout, frustrated staff, and a tool no one opens after 90 days.
AI does not have to go that way. But it will, if you approach it without a plan.
Bryan Billig, VP of Customer Education at Assembly Software, joined a panel of legal technology experts in March 2026 to discuss what smart AI adoption actually looks like for personal injury firms. Three things kept coming up in his answers: pick the right tool, prepare your people, and verify the output. Simple in theory. Worth unpacking.
The most common mistake PI firms make with AI right now is reaching for the closest tool rather than the right one. Generic AI tools built for broad commercial audiences have been letting PI attorneys down. Not because the technology is bad, but because personal injury law is fundamentally different from most professional contexts.
PI is documentation-heavy in a way few practices are. Any given case might involve thousands of pages of medical records, accident reports, deposition transcripts, telematics data, GPS logs, fitness tracker feeds, and medical device outputs. A general-purpose tool is not built to reason about that kind of volume with the precision that case valuation demands. The devil really is in the details here, and accuracy directly affects what a case is worth.
When evaluating vendors, the question is not “does this tool use AI?” The question is: was it built for PI firms specifically, and does it show? A tool with 40 years of PI case management context built into it knows what a demand package looks like. A tool that was trained on general internet data does not, regardless of how polished the demo is.
Technology adoption fails at the people layer more often than the technology layer. This is true across industries, and legal is no exception. AI is not a set-it-and-forget-it tool, and treating it like one is how firms end up with something expensive that nobody uses correctly.
Staff need training not just on the mechanics of the tool, but on what AI can and cannot do. The most practical starting point is pre-built prompts: structured starting points that give your team guardrails while they build confidence. From there, as fluency grows, staff can move toward writing their own prompts for more specific use cases. That progression matters. Skipping it leads to both underuse and misuse.
You also need a written AI policy before the first person runs a query. Who is authorized to use which tools? What case information can be submitted to an AI system, and through which platforms? What review process applies before AI-assisted output is used? These decisions are much harder to make retroactively than proactively.

AI models are probabilistic, not deterministic. They produce output that is designed to sound correct, and that is a meaningfully different thing from output that is correct. In PI law, a wrong answer in a demand letter, a filing, or a case summary has real consequences for clients and real professional risk for the attorney whose name is on it.
The practical rule is this: treat AI like a very smart, very fast junior associate. Give it clear guidance, check its work, and never hand over final judgment. That means maintaining an auditable record of every AI-assisted output: which tool was used, what inputs were provided, and which attorney reviewed the result. It means never copying AI output directly into a filing. And it means keeping attorneys in the loop at every stage where their judgment actually matters, which is most of them.
The license is on the line. AI does not have one. The attorney does.
